Market Snapshot

North American residential HVAC ships roughly 9 to 10 million unitary units a year across split systems, heat pumps, furnaces, and packaged equipment, and residential water heating ships roughly 9 to 10 million tanks and tankless units on top of that. Polymer content per unit is modest next to an appliance, on the order of 4 to 12 kilograms in a split system and less in a storage water heater, but the unit counts are large, the replacement cycle is short, and the plumbing and hydronic systems installed alongside the equipment add a polymer volume that dwarfs the equipment itself. PEX tubing alone is, by weight of resin, the largest single polymer application in this report.

The industry is unusually consolidated at the top. Four companies, Carrier, Trane Technologies, Lennox, and Daikin Comfort Technologies, hold most of the residential unitary market between them, and two companies, Rheem and A. O. Smith, hold most of residential water heating. Rheem is the only one that sits at the top of both rosters, which makes it the largest single polymer buyer in the industry. There is no long tail of independent brands here comparable to what exists in furniture or marine; the value-tier names are brands owned by the same four companies or by Nortek and Johnson Controls.

The product cycle is set by regulation, not by consumer taste. Nobody shops for an air conditioner the way they shop for a refrigerator. Department of Energy minimum efficiency standards decide when a platform is redesigned, and the 2023 SEER2 transition forced a redesign of very nearly every residential unit in North America. The current disruption is larger: the A2L refrigerant transition under the American Innovation and Manufacturing Act is changing the flammability requirements on every component near the refrigerant circuit, and every residential platform is being re-engineered around it right now.

Material choice in this industry is settled by five forces: piece cost on equipment that competes on installed price, continuous exposure to condensate that is neutral on the cooling side and acidic on the combustion side, potable water contact rules on everything the water touches, UL flammability ratings on every enclosure around live parts, and outdoor weathering on half the equipment. The sixth force, and the one most suppliers miss entirely, is that the contractor chooses the brand and the wholesaler controls the contractor.

How the Supply Chain Is Structured

The tier structure in HVAC and water heating looks conventional on paper. It is distorted by two things that do not apply in most other durable goods industries.

The first is that the OEM is a metal fabricator that buys plastic, not a molder. Carrier, Trane, Lennox, Daikin, Rheem, and A. O. Smith are in the business of stamping sheet metal, brazing copper and aluminum coils, winding and welding steel tanks, and assembling. Very little injection molding happens inside an HVAC plant. The blower housing, the blower wheel, the fan shroud, the fan blade, the base pan, the drain pan, and the control enclosure covers are all bought in, from component suppliers who mold them or from contract molders who mold to the OEM print. That is the opposite of the appliance industry, where the OEM molds its own liners and tubs, and it means the realistic entry point for a molder here is a real one.

The second distortion is distribution, and it is the more important of the two. The homeowner does not choose the brand of their furnace. The contractor does, and the contractor chooses largely on which wholesaler carries what, who will have the part in stock at seven in the morning, and who extends credit through the slow season. Watsco is the largest HVAC and refrigeration distributor in North America with roughly 700 locations, partly through joint ventures with Carrier and with Rheem. Ferguson is the largest plumbing and HVAC wholesaler with roughly 1,700 branches. Winsupply runs a federation of locally owned branches on the same model. Lennox took a different route and sells through company-owned Lennox Stores, which is why Lennox behaves differently from the other three majors in almost every commercial discussion.

That structure creates two different sales motions for a polymer supplier, and confusing them is the most common strategic error in this industry. A supplier whose part goes on the OEM production line sells to an OEM engineer and an OEM buyer, and the wholesale channel is irrelevant to them. A supplier whose part is an aftermarket, replacement, or installed-alongside item, a blower wheel, a drain pan, a condensate pump, a PEX fitting, a flue kit, sells to Watsco or Ferguson or nobody, because that is where the contractor buys. The first is a two-year qualification with a ten-year program at the end of it. The second is a stocking decision at a distributor branch.

Tier 1 here is the component and system supply base: the motor and blower houses (Regal Rexnord, Nidec), the compressor and controls group (Copeland, Emerson, Robertshaw), the controls and thermostat group (Resideo, Johnson Controls), the heat exchanger houses (Modine), and the plumbing valve and fitting houses (Watts, Zurn Elkay, NIBCO, Uponor, REHAU). Several of these are large enough and branded enough to sit at the OEM level in their own right, which is why Watts and Uponor appear in the OEM roster and again at Tier 1.

Tier 2 is compounders and converters, and in this industry those two are the same commercial animal. A pipe extruder like Charlotte Pipe or Westlake Pipe and Fittings buys resin by the railcar and sells a finished, listed, code-approved product through wholesale. A compounder like Avient or RTP sells a formulation to a molder. Both are buying from the same Tier 3 producers and both are selling a technical answer rather than a commodity.

OEM Landscape

Sixteen OEMs account for effectively all North American HVAC and water heating polymer demand, and they sort into four groups that buy very differently.

The first group is the four residential unitary majors: Carrier Global, Trane Technologies, Lennox International, and Daikin Comfort Technologies. These four hold most of the residential split system, heat pump, and furnace market. All four design in North America and build in North America, with Mexican plants carrying the value-tier and component work. Daikin is the outlier in footprint: the Daikin Texas Technology Park at Waller consolidated most of what had been the Goodman network onto one four-million-square-foot campus, which makes it the single largest concentration of HVAC manufacturing on the continent and a very efficient sales call.

The second group is water heating, and it is even more concentrated: A. O. Smith and Rheem hold most of the residential market, with Bradford White as the significant independent. Bradford White is worth understanding on its own terms because it sells exclusively through the wholesale channel and never to retail, which is a deliberate strategy to keep the professional installer loyal rather than a distribution accident. Rheem is the one company at the top of both the HVAC and the water heating rosters, and that makes it the largest single polymer buyer in this industry.

The third group is the ductless and tankless specialists, who are import-led and who have taken share on efficiency: Mitsubishi Electric Trane HVAC US and Fujitsu General America in ductless and VRF, Rinnai America and Navien America in tankless water heating, and Bosch Home Comfort in both plus boilers and heat pumps. Rinnai builds in Griffin Georgia, which makes it one of the very few tankless units actually manufactured in North America. For most of the others, the North American opportunity is a specification sale rather than a local supply one.

The fourth group is plumbing and hydronic, where the same contractor installs the product and the same wholesaler stocks it: Watts Water Technologies and Uponor North America. Both sit between OEM and Tier 1, because they sell branded systems to contractors and also supply components to equipment OEMs. Uponor, now part of Georg Fischer, is the company that made PEX-a and cold-expansion fittings a North American category. Johnson Controls and Nortek Global HVAC round out the roster in applied commercial and in value-tier and manufactured-housing equipment respectively.

Two structural facts cut across all four groups. First, consolidation here is genuine and recent, and the map keeps moving: Daikin absorbed Goodman, Ali-style roll-ups continue in distribution, and in 2025 the Johnson Controls residential and light commercial business moved into a Bosch joint venture. A supplier working from a three-year-old org chart will call the wrong buyer. Second, because the OEM does almost no molding of its own, the door that is closed in appliances, the large molded part, is open here.
